We had an order for three hundred hydraulic cylinder rods, 1045 steel, each needing a 10mm through- hole at 600mm depth. It was a repeat job, one we had run maybe five or six times over the past two years. Simple work, good margins, the kind of job that keeps the lights on.

The first sign of trouble came when I walked into the tool crib to grab the 10mm gun drills we needed. The drawer labeled “10mm” contained eight drills, but three of them were 10.2mm, one was 9.8mm, and the rest were a mix of diameters that someone had thrown in there because the drawer was open. Of the actual 10mm drills, two had chipped carbide tips that should have been sent out for regrinding weeks ago, and one had a bent shank that you could only see if you rolled it across a flat surface.

I spent the next two hours sorting through every drawer in that crib. It was bad. Gun drills of different diameters were mixed together. Worn drills sat next to sharp ones. There were BTA heads in with the gun drills, and some of the boxes were not labeled at all. I found a 16mm drill in the 8mm drawer. I found a box of coolant seals in with the drills. I found three drills that were not even ours, they had someone else’s tool number stamped on the shank.

By the time I had found three usable 10mm drills, sorted the drawer so I could find them again, and cleaned up the mess I had made pulling everything out, I had lost about two and a half hours. The first setup of the day did not start until 10 AM.

The job was supposed to take four days. It took seven. Every time we needed a different diameter drill for a secondary operation, we had to hunt for it. Every time a drill wore out and needed replacement, we had to dig through the crib to find a sharp one. One of the drills we found had the wrong regrind geometry on it, and it drilled a hole that was 0.3mm oversize before we caught it. That part was scrap.

I sat down with the production manager at the end of that week and we looked at the numbers. The labor cost alone on that job was about two thousand dollars more than it should have been. The scrapped part cost another four hundred. And the worst part was, this was not a one-time problem. Every job that touched that tool crib was losing time the same way.

That weekend I came in on Saturday with a notepad and a caliper. I pulled every single drill out of the crib and measured the diameter. I labeled each slot with the size, the length, and whether the drill was sharp or needed regrinding. I set up a separate rack for worn drills that needed to go out for resharpening, with a tag system so we knew which ones were at the grinder and which ones were back.

It took me about eight hours. But the next week, when I went to grab a 10mm drill for a setup, I walked straight to the labeled slot, pulled a sharp drill, and was making chips within five minutes.

The organization paid for itself within a month. Setup time on every job dropped by at least thirty minutes. We stopped buying replacement drills for sizes we already had, because we actually knew what we had in stock. The tool regrind cycle got faster because the worn drills were already sorted and ready to ship.

I still walk through that tool crib every couple of weeks and straighten things out. It takes fifteen minutes. And every time I do it, I think about that week-long job that should have taken four days. A disorganized tool crib is like a leaky air hose. You do not notice the loss until you measure it, but it adds up to real money.
